    How we measured

Won value is the agreed job price Plumbwell recorded for each job it marked as won; no payments are recorded. An enquiry counts as Google Ads when it is a call or web form traced to an ad click or campaign; test entries are removed and repeat callers are included. Each job is counted against the day its enquiry arrived. Return on ad spend is won value divided by Google Ads spend over the same days, rounded down to one decimal. The first-fortnight window is the first 14 days of ads; the three-week window runs from the first day of ads to the day of measurement, including that part-day. Search themes are read mainly from the keyword that triggered the ad. Percentages are rounded down to whole numbers.

    1. The business

A Marrickville plumber for the Inner West and greater Sydney

Plumbwell Plumbing works across the Inner West and greater Sydney on hot water, gas, drains, leaks, bathrooms and everyday plumbing, and it shows the customer the price before work starts.

    2. The problem

A new Google Ads account with no history to steer by

Plumbwell's Google Ads account was brand new. The first weeks had to show which services win work, judged on the jobs Plumbwell marks as won rather than on clicks or calls.

    3. What we built

One ad group per job, each landing on its own service page

Service ad groups for hot water, gas, showers, toilets and gutters, each sending people to the matching page on the website we built, plus a campaign for suburbs across Sydney.

    4. What happened

5.5× in the first fortnight, 4.3× at three weeks

Enquiries from the first 14 days of ads returned 5.5 times the ad spend in won work, and 4.3 times at three weeks. About one in three enquiries became a won job.

    5. What we learned

Hot water and bathrooms carry the account

Hot water plus bathroom, shower and waterproofing work earned 71% of the won value. Searches about price or a described problem, and morning enquiries, earned more than their share.

    What the data showed

What Plumbwell Plumbing’s own records showed once the work was live. Open a card for the full finding and how it was measured.

    • Service

      71%

Hot water and bathroom work earned 71% of the won value

      • Hot water42%
      • Hot water plus bathroom, shower and waterproofing71%

Hot water jobs alone earned 42% of Plumbwell's won value from Google Ads, and more than half of hot water enquiries became won jobs. Add bathroom, shower and waterproofing work and the share reaches 71%. That shows the owner where the budget earns most.

    • Search

      32%

Price-checking and problem-describing searches were ready to book

      • Share of enquiries18%
      • Share of won value32%

Searches that asked what a job costs, or described a problem in plain words, were under a fifth of Plumbwell's enquiries but earned 32% of its won value. More than half of them became won jobs, against about one in three overall. A website that shows the price before work starts suits people who search this way.

    • Timing

      60%

Enquiries made before 10am earned 60% of the first fortnight's won value

      • Share of enquiries43%
      • Share of won value60%

In Plumbwell's first 14 days of ads, enquiries made before 10am were 43% of the total but earned 60% of the won value, and nearly two in three of them became won jobs. The pattern held across the first three weeks. Morning is when the most valuable work comes in, so that is when a fast answer counts most.

    • Calls

      2.1×

Web form enquiries became won jobs at 2.1 times the rate of phone calls

      • Phone calls1×
      • Web forms2.1×

Most of Plumbwell's Google Ads enquiries came by phone, but website form enquiries became won jobs at 2.1 times the rate, and the average form job was 2.1 times larger. Alongside a name and number, the form asks what has gone wrong, so the callback can start with the job itself.

    • Value

      5.5×

The first fortnight returned 5.5×; at three weeks the figure stands at 4.3×

      • First 14 days5.5×
      • First three weeks4.3×

The first 14 days are the most settled measure, because those enquiries have had time to be quoted and won. The three-week figure includes enquiries that are still being quoted, so it reads lower for now. The result does not hang on one large job.

Plumbwell Plumbing's first 14 days of Google Ads returned 5.5 times the ad spend in won work. Over three weeks, about 1 in 3 ad enquiries became a won job. The work behind those figures is simple to describe: one ad group for each job, one page for each ad group, and every enquiry followed through to the job it became.

    The business

Plumbwell Plumbing is a plumbing business based in Marrickville, working across the Inner West and greater Sydney. Its plumbers handle hot water, gas, drains, leaks, bathrooms and everyday plumbing. The business leads with a plain promise to the customer: you see the price before anyone starts.

What we set out to do

Plumbwell's Google Ads account was new, so there was no history to steer by. The aim was to learn quickly which services win work, and to judge every part of the account on the jobs Plumbwell marks as won, not on clicks or calls. That meant tracing each call and web form back to the ad behind it and matching it to the job in the client's records.

    What we built

The account has two parts. A service campaign gives each job its own ad group: hot water systems, hot water replacement, gas hot water repair, shower resealing without retiling, shower membrane failure, toilet installation, gas heaters, gas plumbing, gutters and emergency work. Each ad group sends people to the matching service page, so the page answers the search that brought them there. A second campaign covers suburbs and regions across the Inner West and greater Sydney.

The website does the rest. Every page carries the phone number and a button to get a price, the callback form asks what has gone wrong alongside a name and number, and the price is set out before work starts. See the pages in the Plumbwell Plumbing website case study.

    What happened

Enquiries from the first 14 days of ads returned 5.5 times the ad spend in won work, and the result does not hang on a single large job. Across the first three weeks the figure is 4.3 times, with the newest enquiries still being quoted. About one in three Google Ads enquiries has become a won job.

Hot water led. It earned 42% of the won value, and more than half of hot water enquiries became won jobs. Add bathroom, shower and waterproofing work and the share reaches 71%.

    What the numbers taught us

Searches that ask what a job costs are often written off as people shopping around. For Plumbwell, those searches and searches that described a problem in plain words were some of the best enquiries. Together they were under a fifth of enquiries but earned 32% of the won value, and more than half of them became won jobs. A website that sets out the price before work starts gives the people checking prices a reason to book.

Timing mattered too. In the first fortnight, enquiries made before 10am were 43% of the total and earned 60% of the won value, and nearly two in three became won jobs. And while most people phoned, web form enquiries became won jobs at 2.1 times the rate of calls, with an average job 2.1 times larger.

For a plumber starting Google Ads, the lesson is to measure won work from the first week and to put the budget behind the services that win. See how we run Google Ads management for trade businesses, or read more about marketing for plumbing businesses.

    Key campaign decisions

    What the results measure.

The definitions behind the campaign results, from enquiries and conversion rates to advertising spend.

    Conversion
An action recorded under the account’s conversion setup, such as a tracked call, form submission, booking or purchase. Platform call/form enquiries are described separately in the study; repeat calls can be separate events, so enquiries are not necessarily unique people.
Cost per job · cost per lead
Advertising spend divided by the relevant recorded enquiry or job count. The study identifies the denominator. Enquiry cost is considered alongside lead quality and job value.
    Conversion rate
The share of people who clicked the ad and then did the thing. A high click count with a low conversion rate usually means the ad and the page are promising different things.
    Ad spend
Money spent on the advertising platform. The enquiry costs and revenue-to-ad-spend figures here exclude agency fees and the cost of delivering the client’s service.
    The measurement window
The period covered by the result, with spend and outcomes drawn from the same reporting window.
    A starting point
Starting values appear beside the resulting figure when the account history is available.
    Qualified lead
An enquiry that matched the service and the service area, so it was worth someone picking up the phone for. Where a study says qualified, somebody checked.
    An anonymised client
A project published without the client’s name. The page identifies its sector and explains the scope of the work.

Put your own numbers to work: work out the ROAS your margin needs, with your own click price and close rate. It takes about a minute and asks for nothing.

    How we run accounts

The two numbers behind this result.

Every account we run follows the same written rules, published on the SoudCoh Compound page. This result rests on two of them: deciding what counts as a real enquiry, and starting each account with what the others learned.

    • Rule 01

      Count real enquiries only

The number it moves: True cost per lead

We agree which calls, forms, bookings or sales count as a result, and a real test enquiry goes through every tracking path before the campaign goes live.

    • Rule 08

Every account starts with what the others learned

The number it moves: Waste blocked before the first click

Every change on an account like this one is written to that client's change history, and what it teaches, never the client's numbers, goes into the next account's starting point.

If you want one of these

What actually happens after the first call.

Start with your goals and current setup. We review the opportunity, agree the work and plan the next stage with you.

    1. The call

      Thirty to forty-five minutes, free

What you sell, who buys it, and what one customer is worth to you. No deck. You leave with a real number for your situation rather than a range.

    2. Week 0

      The audit

We open your account — or your competitors' ground, if you do not have one yet — and write down every leak we can find. That list is yours whether or not you work with us.

    3. Week 1

      The build

Everything the account needs before it can spend a dollar: what it will bid on, what it must never pay for, the ad copy, the assets, the landing pages and the tracking. It waits in our approval queue, and a real test enquiry goes through every tracking path before anything is live.

    4. Day one

      You press go

Campaigns are created paused, every time, so you can read the whole build first. You activate when you are ready, not when we are.

    5. Days 1–14

      The clean

The busiest fortnight your account will ever have. Search terms read daily, waste negated, early winners promoted, ad copy iterated against what is actually being served.

    6. From there

      Rhythm

Weekly optimisation, reporting on a fixed cadence whether the news is good or bad, and a proper conversation each quarter about where the next block of budget should go.

    FAQ

    The questions this raises.

How the results were measured and how the approach could apply to plumbing businesses.

The first call is free and there is no deck.

    Book a call
How was Plumbwell's 5.5× return measured?

We took the value of every job Plumbwell marked as won from an enquiry traced to Google Ads in the first 14 days of ads, and divided it by the Google Ads spend over the same 14 days. Won value is the agreed job price, and the figure is rounded down.

Why is the three-week figure lower than the first fortnight?

Enquiries from the most recent days are still being quoted, so their jobs are not yet counted as won. The first 14 days are the most settled window. The 4.3× figure counts every day since ads began, including the part-day it was measured on.

Which services earned the most from Google Ads?

Hot water. It earned 42% of the won value, and more than half of hot water enquiries became won jobs. Hot water plus bathroom, shower and waterproofing work earned 71%.

Do searches about price or a specific problem turn into work?

For Plumbwell they did. Searches that asked what a job costs, or described a problem in plain words, were under a fifth of enquiries but earned 32% of the won value, and more than half of them became won jobs.

What do the results in this Plumbwell Plumbing case study measure?

Campaign results describe the enquiries or job outcomes reported for the client. Each figure identifies what it measures.

    Which records support these results?

Result basis: First 14 days of Google Ads. The labels distinguish advertising conversions, call/form enquiries and won-job revenue. Enquiry events can include repeat calls; booked jobs are reported separately.

Would this work for plumbing businesses like mine?

We assess your service area, competition, margins and customer value, then build a plan around the opportunities in your business. The first call establishes the priorities, budget and tracking for that work.

Why does this study show a result but not a starting point?

Where a comparable earlier result is available, the study shows both values. New accounts report their launch result, with the tracking basis explained alongside it.
